The measured losses

These are the numbers from my Rakuten Dealmaker keynote, measured July 2025 to July 2026. WebMD lost 20.2 million monthly visitors, roughly 60 percent of its traffic, worth about $10.7 million a month in organic value. Healthline lost 26.3 million visitors, about $8.6 million a month. Rupa Health, a smaller specialist, lost 266,000 visitors and about $104,000 a month. Between them the two giants alone shed hundreds of millions of dollars in annualised organic value.

The mechanism is not mysterious. Google announced its new era of AI search, and informational queries started resolving inside the answer. Content that merely restates what is already known gets consumed by the Overview and sends nothing. The pattern held across every niche I tracked: the sites that lost were comprehensive and anonymous, the sites that won were specific and authored.

Who is winning instead, and what to do

Smaller, more specific sites are taking the citations the giants lost. In the same window that WebMD fell, Superpower, where I ran growth, grew about 70x year on year on organic, and the difference was not budget. It was first-party expert content on pages the engines could attribute to named people. I watched the same split in travel and retail while preparing the keynote: winners published original research and value-added product answers. Losers republished the same information as everyone else, and one competitor that leaned on scraped duplicate reviews lost 60 percent.

What to do about it depends on which side of the split you are on, but the playbook is the same set of pages: make your content additive and authored per how AI Overviews choose citations, build the citation engine per GEO and LLM SEO, and target the buying prompts per AEO. One caution on reading loss numbers elsewhere: traffic-value estimates vary by tool and month, so anchor on the trend and the split between authored and anonymous content rather than any single headline figure, including mine.
